
Change asks a lot of people, especially when uncertainty is high. If pressure, conflict or uncertainty arise, the system goes into fight, flight or freeze rather than responding thoughtfully. This is true of systems as well as individuals. Even without words, we can spot when the nervous system of a team shifts into high alert.
- Deadlines come up in a team meeting and the atmosphere changes. Gazes drop, voices rise and bodies shift.
- A manager finds herself freezing when an unexpected change is announced. Her chest tightens and her mind goes blank.
- As soon as a certain leader walks in, it feels like the whole team is bracing itself. Shoulders tense and bodies stiffen across the room.
When teams are under pressure, it’s easy for nervous systems to slip into overdrive. Most change models begin with the simple assumption that if people understand themselves well enough, they will behave differently. While awareness and insight can help, the model can still break down in the moments that matter most.
As the nervous system takes the lead, perception narrows and we shift into protection. These responses are automatic and fast. They are not a failure of will or character. They are biology doing exactly what it was designed to do.
Biology is relational.
What happens in a body under stress
When we feel threatened, whether emotionally, socially or physically, our bodies respond automatically. These reactions happen before conscious thought and are designed to protect survival. The heart rate changes and breathing shifts. Muscles may tense in readiness for action or collapse in withdrawal.
Almost instantly, the brain is changing how it functions. The areas responsible for reflection, empathy and complex thinking become less active. Those which detect and respond to danger kick into motion.
You’ll hear people describe how they experience this shift when pressured.
- “I knew better, but I still reacted.”
- “I couldn’t think clearly in the moment.”
- “Later on, I realized what I should have said.”
These statements are not excuses. They are accurate descriptions of how the nervous system responds under stress.
I recall one high-pressure situation when a colleague approached me again for an artifact I was still in the process of completing. My nervous system reacted before I had time to think. I responded sharply, using words that did not reflect how I actually wanted to relate. It was a moment of unskillfulness and not a conscious choice. Instead, it was a stress response.
Since we had a strong relationship, the interaction was easy to repair. We were able to talk openly about what support would actually help me complete the work. That repair mattered as much as the task itself, as it restored access to collaboration.
Regulation is learned in relationship
We tend to treat regulation as a skill. We encourage (and expect) people to calm themselves, manage their reactions and stay grounded.
These practices can be helpful and have value. However, they are not where regulation begins.
From the very start of our lives, we learn regulation through other people. Babies cannot calm themselves on their own. They rely on caregivers for soothing, safety and rhythm. Through repeated experiences of being held, responded to and comforted, the nervous system learns how to settle.
Over time, these relational experiences shape the brain and body. They form the foundation for what we later call self-regulation.
Our minds develop through interaction. The ability to regulate emotions and behavior is built on a history of being regulated with others.
This process continues to hold true in adulthood. Under stress, our nervous systems still look for signs of safety or danger in the environment, especially in other people. We read cues such as tone of voice, facial expression, pacing and silence instantly.
It’s fascinating to observe how a whole group will pick up on and amplify these subtle signals, often without realizing it. In Organization and Relationship Systems Coaching (ORSC™), we learn how to read the emotional weather of a system. The relational field is something that can be recognized and coached.
Consider the example of a coach working with a project team who noticed that signals of stress appeared every time deadlines were mentioned. No one named the tension, but everyone felt it. When the team paused to acknowledge the pressure they were under and slowed the pace of the conversation, shoulders relaxed and breathing changed. Once this was recognized, the work itself did not change but the way people related to it did. Decisions that had felt difficult became possible again.
Why insight disappears under pressure
When a nervous system senses danger, the priorities change. The focus shifts away from connection and toward protection.
In such moments, the goal is not reflection but survival.
Without a felt sense of safety, the nervous system cannot remain open. Listening becomes more difficult and curiosity is suppressed as we become more defensive. This is why insight can disappear during conflict or stress. While you may understand your patterns intellectually, your body is not available to act differently in the moment.
This response is not resistance. It is physiology. Under threat, the nervous system limits access to the parts of the brain that support reflection, empathy and choice. This makes it harder to pause, consider other perspectives or take responsibility.
Insight often returns later, once the nervous system has settled. We can see what happened more clearly and recognize what we wish we had done differently.
This delay does not mean that our insight failed. The nervous system needs safety before it can support learning.
The limits of self-regulation
Self-regulation matters. The ability to pause, breathe and steady oneself is important. It supports resilience and personal responsibility. Yet self-regulation has limits, especially inside stressed relationships and systems.
Human brains did not evolve in isolation. From an evolutionary perspective, connection is necessary for survival. As a species, we evolved as part of a group. Safety, learning and adaptation depended on being part of a social unit.
Regulation still happens through relationship. When an environment feels unpredictable or unsafe, individuals must work much harder to stay regulated.
Over time, this effort becomes exhausting. People may notice that they feel calm and capable when they are alone but become reactive or overwhelmed in certain relationships or teams. This is not about skill. Their nervous systems are responding to the environment.
Early in my career, I worked in an organization where a senior leader regularly yelled at team members when results were not meeting expectations. If numbers were down or projects had fallen behind, someone would be singled out and publicly reprimanded.
This pattern happened often enough that the team began to adapt. People became more careful about how they presented their work and their data. They did not falsify information, but they learned to tell a different story in order to avoid being targeted.
Over time, the system became less honest. Although people had integrity, they were coping with nervous systems that were trying to stay safe.
As a result, senior leadership began to make decisions based on incomplete or distorted information. Eventually, the same leader who demanded results at any cost was let go. This happened in part because the system around him could no longer support clear vision or sound decision-making.
Remember, behavior that looks like avoidance or lack of accountability is often a nervous system response to threat. When fear shapes the relational field, accuracy and learning are the first things to be lost.
The issue is the relational field. When the system itself is dysregulated, asking individuals to self-regulate places an unfair burden on them. They are being asked to compensate for conditions they did not create and cannot control alone.
How systems carry stress
Over time, teams and organizations develop shared patterns of response. Some systems operate in constant urgency. Others withdraw, avoiding difficult conversations. Systems can also move back and forth between intense activity and complete shutdown.
While these patterns are rarely discussed openly, they are widely felt.
As members of a group, our nervous systems do not operate independently. Stress moves between us.
What are the signs of a system under stress? You might notice one person starting to speak quickly and pushing for action. Another withdraws and says very little. Still another becomes controlling, attempting to restore order. Each person is responding to the same underlying stress in a different way.
ORSC coaches and leaders do not treat these responses as individual problems. When they show up, we consider them part of how the whole system is reacting to a perceived threat. The focus shifts from fixing people to understanding the shared nervous system of the relationship.
If leaders attempt change without addressing these patterns, they are expecting people to override biology. It is like asking the body to relax at the same time that it is bracing for impact.
Eventually, the system will return to behaviors that feel familiar and safe, even when those behaviors are no longer effective.
Co-regulation is a biological support for change
When team members feel safe in the relationship, something important changes in their bodies and brains. People are able to think more clearly. They can listen with more openness and remain present during difficult conversations.
Conflict doesn’t disappear. It becomes workable.
Attachment researcher Sue Johnson writes, “Attachment is the safe haven that allows us to explore and engage with the world.”
Once nervous systems feel safe enough, they regain access to reflection, empathy and choice. Learning becomes possible again. Responsibility becomes easier to take on and new behaviors become more available.
This process is called co-regulation. It refers to the way nervous systems support one another through presence and responsiveness.
Co-regulation isn’t about making each other comfortable or agreeing. It’s about helping each other stay steady enough to stay in the room when things get hard. Change only happens when we’re able to stay present. Relationship is what helps us get there.
Skills that support the whole system
ORSC begins with a simple but important assumption: the relationship itself is the client.
Instead of working only with individuals, we work with the relationship system. This includes the shared environment where people interact, responding to and influencing one another’s nervous systems.
From a neuroscience perspective, this approach is practical. If regulation, safety and capacity are shaped through relationship, then change must also happen at the level where those processes already occur.
Systems coaching provides language and structure for working with this relational field intentionally. We use tools such as alignment, metaskills and the Third Entity™ to help systems slow down, notice what is happening between people and respond more consciously.
These tools do not attempt to calm individuals in isolation. They support the whole system in regulating together. In this way, ORSC is not separate from neuroscience-informed work. It is a practical application of it.
Better relationship as the foundation for transformation
If nervous systems are shaped through relationship, then change must be supported through relationship.
This shifts how we approach change work. Before focusing on how change will be accomplished through strategies, goals or solutions, we first steady the relationship. How people interact becomes just as important as what they are trying to accomplish.
This also means paying attention to roles and power. The way authority is used in a system can either increase safety or increase threat. When threats are high, learning and collaboration become more difficult.
When working with organizations going through significant change, leaders often focus first on timelines and communication plans. When progress stalls and resistance increase, these efforts alone are rarely enough.
Once leaders shift their attention to the relationship itself, something changes. As we name fears related to the change, clarify roles, and restore alignment, momentum can return. The change does not become easier, but it becomes possible.
Relationship-based systems coaching, as practiced in ORSC, works at the level where biology, behavior and relationship come together. It supports change by addressing how people are actually experiencing the system, not just outlining what they are expected to do within it.
This kind of work requires slowing down, especially when urgency is high.
When systems are under pressure, the instinct is often to move faster, decide quickly and push for resolution. Coaching the relationship works differently. It asks leaders and coaches to pause long enough to notice what is happening beneath the surface.
- What is happening in tone and energy?
- Are people engaged or withdrawn?
- Who speaks and who remains silent
- How is tension being carried in the system?
This work also requires leaders and coaches to regulate with others, not above them. Rather than managing or controlling reactions, they participate in creating safety through presence, clarity and responsiveness.
Staying present through discomfort is not easy. It takes awareness and practice. It also creates the conditions where resilience and real change can occur.
This approach is both demanding and realistic. It asks for maturity in addition to skill. Leaders, coaches and systems begin to recognize that behavior is shaped long before it is chosen, and that responsibility begins with creating conditions where choice is possible.
To work with nervous systems means working with relationship. We tend the spaces where safety is built, broken and repaired. Change does not happen because people try harder. It progresses because systems learn how to support people more effectively.
This is not easier work. It is deep work, and it is the work that lasts.
